The challenge
Bayfresh was coordinating deliveries through phone calls and a shared spreadsheet. A dispatcher assigned every job by hand, drivers reported status by voice note, and customers called the office to ask where their order was.
The constraint was not ambition, it was throughput. Every additional order added dispatcher workload, so growth was capped by how fast one person could allocate jobs. Expanding to more cities would have meant hiring dispatchers faster than they were winning customers.
What we did
- 1Scope the bottleneck, not the wish list
The founder's brief covered a great deal. We identified that manual dispatch was the constraint and cut v1 down to what removed it: automated assignment, driver status capture, and customer visibility.
- 2Design all three surfaces together
Driver, customer, and admin were designed as one system in the same week, because an order moves between them and inconsistency between surfaces is where these platforms break.
- 3Offline-first driver app
Jobs cached on the device, status updates and proof-of-delivery photos queued locally and synced on reconnect. Signal loss is a normal operating condition, not an error.
- 4Tracking without an install
Customers get a tracking link by SMS rather than being asked to install an app for one delivery. This removed most of the 'where is my order' call volume.
- 5Rules-based dispatch
Automatic assignment by zone, driver load, and proximity, with manual override retained for exceptions.
- 6Cash reconciliation built in
A per-driver cash ledger reconciled at shift end, because cash on delivery was the dominant payment method and manual reconciliation would have replaced one bottleneck with another.
The outcome
Delivery throughput rose 340%. The gain came almost entirely from removing the manual dispatch step — the same team could handle far more orders because nobody was allocating them by hand.
The platform launched across 12 cities. Customer support call volume dropped once tracking links went out automatically, and the client reports Qalmax is now their default technical team.
From a WhatsApp message to a live app in 13 days. We launched a day early and our delivery throughput is up 4×. They're now our default tech team.

The price does not move
Fixed, not an estimate. If scope changes we re-quote in writing and you approve before we build it. You will never open a surprise invoice.
Half on delivery
50% to start, 50% when it is live and you are satisfied. You never fund the whole project up front.
Unlimited design revisions
We do not write production code until you approve the screens. Changing your mind at that stage costs nothing.
You own everything
Full source code, design files and credentials on delivery. No licence, no platform fee, nothing that stops another developer taking over.
30 days of fixes included
Free bug fixing for a month after launch, then an optional retainer only if you want one.
